It's the second week of December. An order comes in for twelve navy 30 oz tumblers with a company logo, due Friday. The spreadsheet says you have nineteen. You walk to the shelf and count seven, plus a navy 20 oz that somebody (you) filed in the wrong bin in October.
The spreadsheet describes a shop from six weeks ago, before the misaligned batch, the unrecorded Etsy orders and the case you meant to reorder. The laser is fine. The laser is always fine. The blanks are where the shop quietly runs out.
To track blank inventory for a laser engraving business, give every size and color of blank its own record, track sheet stock by area, tie each blank to the product it becomes, record each engraving session so the blanks come off the shelf, log ruined blanks at cost, set a reorder point on every blank, and count the shelves monthly. That's seven steps. Each section below names a problem laser shops keep running into, then gives the step or steps that solve it. The steps work in any system that can do them, and each one notes where it lives in Ardent Seller.
Why blanks are the inventory that bites
A soap maker buys lye by the pound and a few oils by the gallon. A laser shop buys finished objects: a stainless tumbler, a slate coaster, a maple board. Each one is already a product before the laser touches it, which creates three problems a raw-ingredient business doesn't have.
- Sizes and colors multiply fast. Two tumbler sizes in six powder-coat colors is twelve separate shelves, and each one can run out on its own.
- Blanks cost real money individually. A ruined blank isn't a spoonful of wax. It's a whole object's cost, gone in one bad pass.
- Lead times vary by blank. The cutting boards might come from a regional mill in days and the tumblers from an overseas supplier in weeks. "Order when low" means something different for each one.
Everything below addresses one of those three. To keep the numbers concrete, picture the shop from that December scene as a composite: Dana, who runs a laser in a converted one-car garage and sells engraved tumblers, slate coasters, maple cutting boards in two sizes, and acrylic ornaments. All dollar figures for Dana's shop are illustrative.
"Tumblers" is not one item
Dana's first spreadsheet had a row called Tumblers — 64. That number was accurate and useless. Sixty-four tumblers is plenty until the order is for navy 30 oz and fifty of the sixty-four are white 20 oz.
Step 1: One record for every blank you can run out of
The test is simple. If two blanks can't substitute for each other on an order, they're separate records. For Dana, that means:
- one record per tumbler size and color (30 oz navy, 30 oz white, 20 oz navy…)
- one record per cutting board size (maple board 9×12, maple board 11×17)
- one record per coaster shape (slate coaster round, slate coaster square)
Give each record a SKU that reads the same way every time, such as BLK-TUM30-NVY for "blank, 30 oz tumbler, navy." The SKU design guide covers how to build segments that won't collide later. Then print that SKU as a barcode or QR label and stick it on the bin. When the shelf and the record use the same name, the navy 20 oz stops wandering into the 30 oz bin.
In Ardent Seller, count-based blanks belong in the Subassembly category. The name sounds like a factory term. In practice it's the category for components you buy or make, count by the each, and feed into a recipe, which describes a tumbler blank exactly. Two setup notes:
- Raw Materials don't take "each" units. They're tracked by area, length, weight or volume, which is right for sheet stock (next section) but wrong for a tumbler.
- Turn on two modules. Subassemblies and recipes live in the Manufacturing module, and reorder settings live in Advanced inventory ops. Both are switches under Settings → Features.
Barcode and QR labels generate from each item's SKU. The barcode docs list the supported formats.
Acrylic sheets don't come in "each"
Counting acrylic by the sheet works until the first job uses 40% of one. Now you have 3.6 sheets, and a spreadsheet that says 4 or 3, depending on who updated it and how optimistic they felt.
Step 2: Track sheet stock by area
Record sheet goods in square inches or square feet. A 12×20 inch sheet is 240 square inches. When Dana nests ornaments on that sheet, 24 fit, so each ornament consumes 240 ÷ 24 = 10 square inches. That figure includes the skeleton that goes in the bin, which is the honest number. The skeleton was paid for too. At an illustrative $14 per sheet, each ornament carries about $0.58 of acrylic.
Then split what looks alike but behaves differently. Epilog, a laser manufacturer, explains that cast acrylic engraves a frosty white while extruded acrylic engraves clear (opens in new tab), and that extruded cuts with a flame-polished edge where cast doesn't. A clear 1/8-inch sheet of each looks identical on the shelf. If a product depends on that frosted engraving, cast and extruded need separate records, separate bins and separate labels.

Safety note: Labeling every sheet also keeps the wrong plastic out of the machine. The University of Washington's fab lab lists vinyl and PVC as prohibited because they emit chlorine gas (PDF) (opens in new tab), which the lab says destroys the focus lens and mirrors and corrodes metal parts. An unlabeled offcut is a guess, and PVC is not a material to guess about.
The blank never leaves the shelf
This is the problem behind Dana's nineteen-that-were-seven. Orders came in and got engraved and shipped, and nothing ever told the blank count that a blank had been used. Fixing it takes two steps: link each blank to its product (Step 3), then record the engraving so the blank comes off the shelf (Step 4).
Step 3: Connect each blank to the product it becomes
The finished, sellable item and the blank are different records. The product is Engraved tumbler, with variants for size and color. The blank is BLK-TUM30-NVY. A recipe connects them: to make one navy 30 oz engraved tumbler, consume one navy 30 oz blank (plus a gift box, if the product ships in one).
In Ardent Seller, that looks like this:
- Define attributes such as Size and Color under Settings → Attributes.
- Add the variants to the product. Each variant gets its own SKU and its own stock count.
- Create a recipe for each variant. When the target product has variants, the recipe form asks which variant it produces. List the matching blank as the ingredient.

Step 4: Record each engraving session as a production run
Here is the part that trips people up. Recording a sale doesn't deduct the blank. A sale deducts the product that was sold. The blank leaves stock when the engraving itself is recorded as a production run. When a run is marked complete, Ardent Seller deducts the ingredients and adds the finished products at the cost of what was consumed. The production-run docs show the full flow.
For a shop that engraves to order, that sounds like a lot of admin. It doesn't have to be. Dana's routine: at the end of each engraving session, record one completed run for each recipe that was used. A Tuesday with five navy 30 oz, three white 20 oz and two square coasters is three runs, entered in about as long as it takes to sweep the honeycomb bed. The blanks come off the shelf the same day they left it in real life.
Rule of thumb: If the count drifts, check the gap between "engraved" and "recorded" before anything else.
Ruined blanks vanish without a trace
Every laser shop has a scrap bucket. Dana's holds a tumbler where the rotary slipped halfway through a logo, two boards burned at the wrong focus height, and a coaster that cracked in the jig. In the old spreadsheet, those items left no record. Dana just lowered the count at the next tidy-up, which meant the loss got counted but never costed or explained.
Step 5: Log ruined blanks as waste the same day
Record the specific blank, the quantity and a one-line reason ("rotary slip," "focus height"). In Ardent Seller this goes on the Waste & Loss page, where each line is valued automatically at the item's average cost. The Waste & Loss docs cover the report that rolls it up.
The dollar value is what changes behavior. Say Dana's 30 oz blanks come in cases of 25 at an illustrative $150, with $12.50 of freight spread across the case. That's a landed cost of $6.50 a blank. Four slipped tumblers a month is $26, or $312 a year, which is a real number to compare against the cost of fixing the rotary setup. "I ruin one now and then" never makes that argument. The waste log makes it every month.
You find out you're out when you're already out
The December tumbler order is the classic version. The fix isn't to check more often. It's to decide in advance, for each blank, the count that means "order now."
Step 6: Set a reorder point for each blank
Use the usual reorder-point formula, calculated from each blank's own lead time: weekly usage × lead time in weeks, plus a safety buffer. The reorder point and par level guide covers how to estimate each input. What's specific to laser shops is that every input changes from blank to blank.
- Navy 30 oz tumbler: 15 a week in December, a two-week lead time, a 10-unit buffer. That's (15 × 2) + 10 = 40.
- Maple board, 9×12: 4 a week from a regional mill with a four-day lead time. A reorder point near 6 is plenty.
Two more details matter for blanks:
- Seasonal demand. Demand for personalized gifts tends to cluster around the holidays, Mother's Day, Father's Day, and wedding and graduation season. A reorder point set in February will be too low in November. Put a recalculation on the calendar before each peak.
- Case sizes. Tumblers usually ship by the case, so a reorder quantity of 37 is a number no supplier will sell you.

The count drifts anyway
Even with every step above in place, something gets miscounted. A case arrives with 24 instead of 25. A coaster walks out with a market-day sample. That's normal. What matters is catching the drift monthly, not in December.
Step 7: Count the blanks shelf by shelf each month
Pick a slow day and count one bin location at a time, comparing each shelf to its record. Blanks are ideal for this: they're discrete, labeled, and sit in known bins, so a full count of Dana's shelves takes well under an hour. When a shelf is off, the size of the gap usually points to the cause. A gap of one is a miscount. A steady gap on one color is an unrecorded production run. A gap that shows up right after a delivery is a short-shipped case, which is a conversation to have with the supplier while the packing slip is still in the recycling bin.
The whole setup, as a checklist
Here are the seven steps in the order Dana set them up:
- One record per blank you can run out of: size × color × material, each with a SKU, and a matching label on the bin.
- Sheet goods by area, with cast and extruded acrylic kept as separate records, and every sheet labeled with its material.
- Products with variants, and a recipe for each variant that consumes the matching blank.
- A completed production run for each recipe used, recorded at the end of each engraving session.
- Ruined blanks logged as waste the same day, with a one-line reason.
- A reorder point and case-size rounding on each blank, recalculated before each gift season.
- A monthly count by bin location, reading the size of each gap for its cause.
Dana's next December order for twelve navy tumblers got a different answer. The shelf matched the record, the record had crossed its reorder point in November, and the case of 25 had arrived the week before.
